Today we’re looking at a product that solves the “bed temperature war.” You could even say it helped carve out a whole new category, sleep climate control. It’s a fan that blows air directly into bed, making it warmer or cooler. In its first year, it did over $1M in sales.

Honestly, it’s amazing to see how supply chain, marketing, and the right market timing all came together. By the end, we’ll also list similar products with the same core function that are now selling well.

Idea Born from Midnight Bedroom Wars

The product started from a very real problem that often happens between married couples. When they were trying to sleep at night, Mark was always too hot in bed, while his wife felt way too cold. So they ended up with one bed that had to serve two totally different comfort levels.

In most U.S. households, the temperature is centrally controlled for the whole house, which means running the AC or heater all night gets expensive fast. And none of the existing solutions solved the problem of zoned temperature control.

Spotting Market Gap & Prototyping at the Kitchen Table

Electric blankets only add heat and usually feel uneven. There were also water-circulating mattresses with temperature control, but they were expensive, complicated to use, and not widely adopted. Trying to use multiple devices often leads to messy wires everywhere and an annoying experience.

So Mark had a simple but powerful idea: what if you could control the air inside the bed itself?

That’s when it hit him: this could actually become a real product more than a personal fix.

Actually, the idea of a “bed fan” isn’t technically complex. The core function is very similar to the car heater — controlling airflow speed and temperature. But with one key difference: redirecting that airflow into a completely new use case, the bed.

What makes it challenging is tailoring the existing technology to a sensitive, close-to-body sleep environment. To make this work as a real product, several constraints had to be solved:
  • Noise control: quietly enough for sleep, typically under ~40 dB, comparable to a AC vent
  • Safety: cannot overheat or pose any risk during overnight use
  • Airflow design: ensuring air circulates and diffuses evenly between the sheets

With the refined prototype, Mark attended industry trade shows and pitched to mattress companies for collaboration. Several companies requested samples, and he even received a large order from an Australian mattress manufacturer.

After generating interest from trade shows, Mark took BedJet to Shark Tank for maximum exposure. The investors thought the product was strange, niche, and overpriced at $499, so they declined.

Yet the episode created a first wave of awareness. Viewers were intrigued by the concept, and traffic to the website spiked to 90K visits overnight. Shortly after, Mattress Firm and other retailers reached out to establish online sales channels.

Today we’re talking about the small county that handled that surge in demand — Li Gezhuang. It’s a small town in Qingdao, China, also known as China’s cap capital. Covering just 75 km², it produces around 500 million caps a year, worth about $5 billion, including roughly 1/3 of the world’s sports caps. 

There are over 600 hat suppliers covering the entire cap supply chain: from fabric and trims, hat production, embroidery and printing, metal hardware, to production equipment.

In Ligezhuang, the whole town is essentially one giant factory. Many caps are made in small family workshops, with local farmers taking orders from home. Larger factories, however, can handle nearly 20 production stages in-house and produce up to 40,000 units per month.

What’s even more impressive is the automation in some smart production lines. About 60% of the cap-making process is automated, including eyelet stitching, panel shaping, brim sewing, and single or dual-needle stitching. Vision systems precisely position the fabric, robotic arms handle the panels, and precision sewing machines complete the stitching. One full set of operations takes about 8 seconds.

How a Cap Is Made: MAGA Cap Example

A standard baseball cap goes through multiple production steps, including pattern making, cutting the panels, stitching the crown together, attaching the sweatband, shaping the brim, adding embroidery or prints, final assembly, and steam finishing.

It also involves a variety of materials and components, from main fabric, lining, and interfacing to plastic parts like the brim insert and snap closure, as well as metal accessories, threads, and woven labels.

Most caps follow a classic multi-panel structure, usually five-panel or six-panel designs. A MAGA cap, for example, is a six-panel structured baseball cap with a stiff front panel that keeps its shape and shows the embroidered slogan clearly. Other common styles include trucker caps and unstructured soft-top “dad caps.”

Customers provide a personal fingerprint, or even something as unique as a pet’s nose print, and the seller turns it into a customized piece of jewelry. The entire process can be completed online.

Once an order is placed, the sellor sends out a fingerprint collection kit. The customer takes their imprint and sends it back. The design is then digitized, refined, and engraved onto the final piece before being produced and delivered.

Generally, the market splits into two main approaches: 

The 3D Molded Approach (Competitors):

Most of Rosie’s competitors rely on lost-wax casting. They take the customer’s physical imprint, scan it, create a digital model, and then use 3D printing or wax carving to produce a mold before casting it in metal. While this method captures the original imprint closely, the final result often feels more handcrafted and less refined, lacking the clean finish typically associated with fine jewelry.

The Precision Engraving Approach (Deja Marc):

Instead of molding, Deja Marc relies on CNC engraving. Each fingerprint is translated into a flat, engraved surface, resulting in a look that is much cleaner, more polished, and aligned with fine jewelry aesthetics.

How to Replicate Her 9-to-5 Startup Process in 8 Months

Brand positioning & Supply chain setup

We can look at how Rosie did it. She started by quickly defining the brand positioning and securing a reliable supply chain. Rosie decided Deja Marc would be a fine, luxury jewelry brand with highly personalized products. She carefully selected a fingerprint kit supplier, who has remained a partner ever since, ensuring consistent quality and a smooth customer experience.

For production, she initially considered outsourcing since she was still working a full-time job. After visiting several studios in person, she realized the samples did not meet her standards. Finding the "resonance" marketing angle

Meanwhile, marketing focused on creating compelling content that appeals to their audience and keeping it fresh. Running Meta ads proved the most efficient approach so far, but the key was identifying what truly resonated with potential customers. 

Interestingly, the top-performing ads did not even feature the jewelry itself. A simple video of Rosie and her daughter using the fingerprint kit struck a chord with viewers and drove orders. Through these campaigns, Deja Marc explored many emotionally resonant real-life scenarios, sparked conversations, gathered ideas, and iterated content quickly.

Streamlining operations, production & order fulfillment

As the business grew, coordinating production and fulfilling orders became increasingly complex, especially since each piece was fully customized and offered seven-day shipping.

Initially, Rosie manually tracked every kit and order using spreadsheets, checking when kits were sent out, returned, and ready for engraving. Over time, she developed a production platform to track all kits in transit and ensure each one entered the workflow promptly upon return. 

Building this full process took about eight months. Eventually, she left her full-time job to focus entirely on the business.

Build a Lean, Profitable Jewelry Supply Chain

In fine jewelry, most pieces are made from precious jewelry metals like 10k, 14k, or 18k gold, silver, and genuine gemstones. Production ranges from handcrafted techniques to machine-assisted methods like CNC milling and laser engraving. Prices usually start from $500, with a focus on lasting value and durability.

Fashion jewelry focuses on trendy designs and personalization. Materials are often less expensive but durable enough to create stylish looks. Deja Marc bridges both worlds in material and style. It uses 9k/14k solid gold, 18k gold-plated silver, and sterling silver 925, but applies them to custom, fashion-forward designs.

In terms of production, what Rosie did differently was finding a sweet spot in between. Deja Marc keeps production in-house, starting from semi-finished basic jewelry blanks that are directly sourced from suppliers. This process is perfectly suited to the fingerprint niche, with each piece then customized and finished with precise engraving.

Numbers Behind Upfront Costs, Profit, and Scale

Let’s take a closer look at the actual numbers. This setup keeps the business lean. The biggest upfront cost is the equipment, totaling around $30,000. Marketing is the next largest expense, taking up roughly 20%–30% of the budget in the early stages. 

With these costs, the business can sustain a profit margin in the range of 10%–20%. At the same time, the model allows the company to scale, reaching around $400K in revenue in its first year.

We get this question all the time: if we already have factories in China, why use a sourcing agent? Instead of explaining, here are a few real packaging problems we solved last week. That should give you the answer.

“Instant Mold” Packaging Solution for Fragile Decor

The challenge

A client in the UK who sells high-end home décor recently came to us. Their products include handmade ceramics and glass art, all with highly irregular shapes.

Normally, packaging for these fragile, oddly shaped items involves “suspending” the product inside the box with at least 5–8 cm of cushioning on all sides, ensuring no part touches the walls. The shape is then secured with custom supports, and gaps are filled with foam peanuts, paper fill, or air pillows to prevent movement during transit.

However, this created real problems for the client. Air pillows take up a lot of space, which increases shipping costs, while foam requires custom molds, which are expensive and not practical when dealing with constantly changing product shapes.

What we did

Instead of relying on traditional methods, our sourcing agent Joe introduced a space-saving expanding foam bag solution. Before use, the bag is completely flat, which means much lower storage and shipping costs.

To use it, you simply press the bag to mix the two internal components, then place the product on top and hold it in position. Within a few seconds, the foam expands up to 27 times its original size and forms tightly around the product. For larger volumes, you can even use automatic foam-in-place machines, which produce foam on demand. This creates both strong cushioning and a custom-fit structure that keeps even the most irregular items securely in place.

Let’s see how it performed. After drops, throws, and impact tests, the product remained fully intact. The cost of a small foam bag is around $0.7 per unit.

Keeping Our Client Ahead with New Packaging Ideas

We have a client in Mauritius who already works with multiple factories in China. However, those factories mainly focus on standard production and don’t consistently offer new or creative food packaging options. 

So what we do is help them continuously bring in new packaging ideas and integrate them into their existing supply chain. Thanks to our deep connections with a wide network of Chinese packaging factories, many suppliers actively share their latest developments with us. We also keep an eye on the market, which means we often get early access to new designs, including products that aren’t widely available yet. We then consolidate different items into a single shipment, making it efficient and easy for the client to test and roll them out. 

Here are 2 examples we sourced for the client just last week.

The BBQ grill in-a-box

The takeaway box holds the food and also acts as a compact grill. With charcoal, matches, meat, sauces, and disposable gloves all in one, the built-in grill layer allows customers to cook their own food, adding a hands-on experience. This design works especially well for foods that need to be cooked fresh. We’re seeing similar solutions for hot pot-style meals as well.

"Tear-to-eat" burger box

It looks like a regular Chinese food takeout box. But along a pre-cut line, it can be torn and reshaped into a holder that keeps the burger secure while eating. It replaces the need for a separate tray, wrapper, or napkin, making it perfect for on-the-go consumption, events, and takeaway. We contacted multiple suppliers and found options that support customization, with costs around $0.05 per unit and relatively flexible minimum order quantities.

50% Higher Cost, But Every Order Made It Safely

A seafood client came to us looking for a carton box that wouldn’t easily get soaked or weaken during transport. They had lost many orders before because regular cartons couldn’t withstand moisture and often got damaged in transit. 

So we found a fully waterproof corrugated carton. The factory owner told us that many of their clients are in fresh and ready-to-eat foods, seafood, fruits and vegetables, and pre-prepared meals. 

Once the sample arrived, it was time to test its waterproof performance. Filling it with water showed it held perfectly. The cost is about 50% higher than a regular box, but it solved the client’s problem and ensured all orders were delivered safely. The client was pleased with the result.

2-in-1 "Air" Eco-Protector

The packing factory we’ve worked with for years recommended the kraft paper air box, an eco-friendly upgrade to regular air column packaging. We’ve been sharing it with our e-commerce clients, especially those handling fragile products or looking for sustainable packaging, and it’s now in widespread use.

It’s made of high-strength virgin wood pulp fiber combined with PE, making it more eco-friendly and biodegradable than standard all-plastic air column bags. The 2-in-1 design provides both cushioning and wrapping in one, replacing traditional plastic bubble wrap and cartons. There’s no need for a separate box. In just a few seconds, flat paper can be inflated, forming air columns that absorb impact and protect the product.

One Pack, Fits Any Shape

This is the latest packaging sent to us by the factory, designed to work with products of any shape. It’s a bit similar to the kraft box with the partial cutting structure we introduced before, but works in the opposite way: you just pull it open, press the product in, and it’s done.

We’ve already had some of our clients using it for perfumes and other fragile items. Inspired by the natural honeycomb structure, the packaging holds the product securely while also giving it a nice display. The pack is made from recyclable paper and is fully eco-friendly. It ships flat. Simply pull it open and use it. One unit costs around $0.3.

Today we’re not just sharing an inspiring story. This is the journey of a mum who turned a small side hustle into a $1M+ business in one year.

Sariah, the founder of Memory Magnets, noticed the opportunity through her own need for custom photo magnets. She tested the idea with less than $1,000 and kept expanding the business. What started with custom magnets soon grew into event services and eventually a business toolkit.

Now, let’s walk through the journey from Sariah’s first-person perspective:

A Mum Starting a Side Hustle From Home

My husband and I were newly married and really short on cash. I was six months pregnant and had just been in a car accident, so I couldn’t work. My husband was juggling two low-paying jobs at night and was hardly ever home.

So I kept asking myself, what could I do from home that could bring in a few extra hundred dollars a month—and still let me be with my baby? 

I’ve always loved taking photos, and I wanted a way to preserve memories without filling our house with picture frames. While researching unique photo displays, I discovered custom photo magnets on Etsy. I started researching how to make them myself. I spent less than $1,000 buying a manual magnet-making machine and supplies from AliExpress.

How My Business Started Making Money

Starting with markets & community events

At first, I set up all our social media accounts, but I really started making money when I went to local markets. I would bring just the magnets to my booth and hand out business cards to people who seemed likely to place larger orders. 

People passing by found the magnets interesting, but they didn’t always have time to stop, place an order, or choose photos. Most would just take a card, and about five days later, orders would start coming in—mostly from people living near the market.

On slow days, revenue was about $150, but a big two-day event could bring in over $3,000. Booth fees were $50–$300, with higher fees usually meaning higher-traffic events. Total material costs were about $100 plus labor and mileage. Nine magnets per pack sold for $25. Since we are buying in bulk, each magnet costs around $0.35. This includes paper, ink, metal foil, and all other materials. 

For the most part, my husband and I ran the booths ourselves. When we got busy, we hired high school students for $15/hr. By the second month, we hit $100,000 in monthly revenue for the first time.

Expanding into weddings & other events

I always thought custom magnets would be perfect for weddings or baby showers. If I had just gotten married or engaged and saw these magnets at a market, I’d think, “We could stick these on the fridge to start our life together. These photos capture the best moments.” At first, I didn’t know if the idea would work or how to find clients. 

At our second market, returning customers were already asking us to provide wedding and event services, which felt like a dream come true. We filmed lots of videos during events and posted them on social media, and soon people in the comments were asking if we could set up photo magnets at weddings too. 

For each couple, we talk to them about what they want and then give a quote based on the event. We set up a dedicated area where guests can take photos. Those photos get printed on magnets on-site and arranged like a photo wall. Usually, we make a few hundred magnets, all included in the setup.

Typically, a wedding or event runs between $1,200 and $3,000. Sometimes we charge by the hour, about $50 per person. Prices depend on setup, backdrop, labor, and travel time. For example, at a recent three-hour wedding about 40 minutes away, we quoting the couple $2,000 for the event. 

Special event services, including weddings, are not cheap, but people are willing to pay for a once-in-a-lifetime experience. That makes these services highly profitable. For a 3-hour wedding with 300 magnets, materials cost about $100 and gas for travel was about $5.

How We Smooth Production & Launch New Products

How we streamlined event production

At the time, no one in the market was making photo magnets on-site. Most sellers on Etsy were individual crafters, and many others just sold machines or supplies to DIY enthusiasts. We were one of the first to actively target memory photo magnets for events. So there was no blueprint to follow, we had to figure it out as we went. 

Initially, our process was completely manual: customers would text their photos, we’d download them, fit them into templates, print, and assemble. At crowded events, this would slow everything down and make it a lot more hectic.

To streamline things, we made a system where where guests scan a QR code, upload and crop their own photos, and they automatically fit into the templates. 

With this, guests handle uploading themselves so theoretically one person could print and assemble all the magnets. In practice, for a typical wedding we use two people, one for printing and one for assembling.

For example, a three-hour wedding with two staff at 25 dollars per hour each plus 100 dollars in materials costs about 400 dollars. If the event brings in 2,000 dollars, the net margin is around 80%. 

Adding DIY magnet kits & new products

We also started selling DIY magnet kits that come with machines, materials, and simple tutorials. Customers usually buy the machine once and keep coming back for supplies. Margins on machines are around 30%.

Beyond magnets, we’re always testing new products and different machine sizes. One of our latest kits uses removable adhesive instead of magnets. It sticks to almost any surface, can be repositioned up to 20 times, and can even be cleaned and reused. We also created magnetic boards to go with the magnets, kind of like a frame, and blank sketch tiles for kids to draw on.
We’re also working on a circular machine to make pins, bottle openers, and other keepsakes.

Why Customers Choose Us Over Other Sellers (and China)

So what makes us different?

Most of our competitors sell badge-making machines and supplies to corporate clients, schools, event organizers and DIY hobbyists. They are mainly machine manufacturers, distributors, or service providers targeting business and large events. Many of their products are source directly from China, just like ours. 

From the start, we were able to outwork them. Why? First, most competitors offer only a one-year warranty. After that, customers are on their own. Will there be a return policy? What if something breaks? In contrast, all our kits come with a lifetime warranty, giving customers confidence and peace of mind. 

Second, most competitors stop once the machine is sold. We don’t. We show people how to make money with them. We started from local markets, scaled into events, and turned everything into a repeatable system. So instead of just buying a machine, customers get a business model they can actually run.

I’m not trying to beat competitors

We had great success in Utah, but we knew this business could work even better in other places. Even though social media brought in inquiries from all over the country, there’s no way we could personally take machines everywhere ourselves. 

What we really need are people on the ground in places like Florida or Texas, running their own versions of this business, serving their local communities. Many of them were single moms, new moms, or people looking for side hustles, and they asked how to start their own event magnet business. 

The wedding and event market is huge. There is no risk of saturation. Weddings, parties, baby showers, graduations, even funerals are all opportunities. So we created a comprehensive course that teaches everything from setting up a website to handling logistics.

With the machines, supplies, and the course, anyone can replicate our model and run their own memory magnet business. 

How Our Supply Chain Works

From our first machine to the UV printer we use today, most of the equipment is still coming from China. That’s not an ad—it’s just how the business works. Tools like this are making it much easier and more affordable to start a small customization business that meets the growing demand for personalized products. When paired with local service and support, the profit margins are surprisingly high.

Last month, our theme was “space-saving.” We worked on several projects with natural bestseller potential while helping our clients optimize their supply chains. Let’s take a closer look at what we did.

"Invisible" Home Gym

Our US client noticed the high traffic around “Invisible” home gyms on social media and wanted to launch his own version. Similar basic models in the US currently retail for $2,300+, so he asked us to source a competitively priced solution without compromising quality.

Our sourcing agent Danni found a highly capable manufacturer in Dezhou, Shandong, a global hub for commercial strength equipment production. The factory offers basic foldable power racks and a range of attachments, including: 

  • Integrated mirrors to form feedback
  • Barbell holders and adjustable pull-up bars
  • Adjustable pulley systems for cable exercises
  • Olympic barbells and plates
  • Adjustable benches

Fold flat against the wall, occupying only about 4 ㎡, so even a 10 sqm room can be fully equipped. Most customers can complete initial assembly in under an hour. For the most basic power rack configuration, pricing starts at around $650 per unit, and a 20-foot container can hold up to 15 complete sets.

Sauna Room That Fits in a Bedroom

This is a portable infrared sauna that requires no installation. Our client from Canada noticed similar units on the market typically retail for around $2,000, and asked us to build a more competitive supply chain.

During our supplier research, we found that most factories producing these saunas are concentrated in Xuzhou. Our sourcing agent Joe went straight to their showroom in Yiwu. Some of their best-selling models include single-person units, two-person saunas, and sauna-shower combo designs.

The structure is made from Canadian hemlock wood, assembled with nails and traditional mortise-and-tenon joints for durability. Temperature and lighting are controlled through a simple button panel, while the interior is equipped with far-infrared graphene heating panels on three sides for efficient heating.

With a power rating under 1700W, daily use typically costs less than $20 per month. A single-person unit, like the one Joe is sitting in below, costs around $500.

Mini Recycling Factory

We’ve previously helped clients source complete plastic pelletizing production lines, with full setups costing around $200,000. But we’ve also received many requests for smaller-scale machines.

Our sourcing agent Karen found a factory in Wenzhou specializing in compact pelletizing equipment. The smallest model occupies only about 2.5㎡ of space and processes PE plastic waste such as courier bags, packaging film, and bubble wrap. Waste plastic goes through shredding, melting, impurity filtration, extrusion, drying, and pellet cutting inside the machine.

Compared to traditional systems, this process eliminates the water-washing stage, making it cleaner, more energy-efficient, and less labor-intensive. Output reaches about 70 kg of plastic pellets per hour. The recycled pellets can then be used to make plastic household items like storage bins, buckets, and containers, along with packaging bags and woven sacks.

Industrial Power, Just 0.5㎡

Following the raw material processing stage, the factory has also developed a range of mini equipment to manufacture products, including the desktop injection molding machine we sourced for another client.

The smallest model occupies just 0.5㎡ and is operated via a touchscreen. It can produce a finished plastic part in only 10 seconds. The quality matches that of larger machines, yet it costs roughly 1/20th as much, with power consumption under 1 kWh per hour.

Let’s take a look at products made by these machines: spoons, buttons, bottle caps, nail decorations, etc.. For example, this bottle cap in Karen’s hand can be produced at a rate of 2,880 pieces per hour. Simple molds cost only a few hundred dollars, and the factory owner told us that some clients even modify molds using 3D-printed parts to further customize their production.

One Pillow Hit $1.3M in 30 Days

Last week, a client sent us a link to a pillow that sold $1.3 million in just 30 days. They asked us for a quote, curious if they could make it themselves.

Digging into the brand behind it, we found Mellow Sleep. Launched just late 2025, their product line is still very simple, offering only pillows and comforters. Yet on TikTok Shop alone, three SKUs hit $1M+ GMV each on TikTok Shop alone.

Selling traditional bedding at the speed of fast-moving consumer goods speed is pretty insane. So today, we’ll break down from a supply chain view: how hard are these really to make? Why’d they “suddenly” explode? And can you cash in too?

Products, Market & Competitors

Traditional bedding has a major problem: many products aren’t designed around real sleep scenarios. These new DTC brands generally rethink bedding from 3 dimensions: 

  1. Materials: filling + fabric
  2. Temperature Regulation: cooling / breathable
  3. Ergonomic Design: support for different sleep positions

The first optimization is material selection. Many functional bedding products rely on fabric and filling. Common cooling or temperature-control options include bamboo viscose, polyester cooling fibers, and nylon cooling fabrics, which are breathable and technically innovative. 

Mellow Sleep’s key fabric is Naia™ fiber from Eastman Chemical Company: an acetate fiber made from wood pulp, breathable, moisture-wicking, soft, and enhancing both loft and temperature regulation. Its cost is roughly 1.5–2× that of polyester, so many brands use strategic material combinations to increase perceived product value.

Where to Find Bedding Supply Chain?

China’s mature bedding supply clusters are highly concentrated, with two main regions: Nantong in Jiangsu Province and Shaoxing in Zhejiang Province

Nantong is arguably one of the largest home textile production clusters in the world. Its supply chain is extremely complete: raw fibers, spinning, weaving, dyeing, filling, sewing, and packaging can all be done within a few dozen kilometers. The area produces almost all types of bedding: comforters, pillows, sheets, and pillow inserts.

The regional structure generally works like this: Shaoxing → fabrics → Nantong → finished products. 

Shaoxing in Zhejiang is one of China’s most important wholesale fabric hubs. Many fabrics used in bedding, including polyester, Tencel, and functional materials, are sourced from the wholesale markets here and then shipped to Nantong for filling and assembly. This regional division of labor makes the bedding supply chain highly efficient.

Can Anyone Start?

Looking just at the supply chain, bedding isn’t a high-barrier category. The materials, structure, and production processes are mature, and development cycles are relatively short. The real differentiator comes down to product details and experience, like fill weight, fiber type, stitching patterns, and supply chain consistency. 

Bedding is a repeat-purchase category and highly review-sensitive, so issues like shedding, clumping, sagging, or odors get amplified in customer feedback. Many brands end up competing on supply chain reliability.
