Today we’re looking at a product that solves the “bed temperature war.” You could even say it helped carve out a whole new category, sleep climate control. It’s a fan that blows air directly into bed, making it warmer or cooler. In its first year, it did over $1M in sales.

Honestly, it’s amazing to see how supply chain, marketing, and the right market timing all came together. By the end, we’ll also list similar products with the same core function that are now selling well.

Idea Born from Midnight Bedroom Wars

The product started from a very real problem that often happens between married couples. When they were trying to sleep at night, Mark was always too hot in bed, while his wife felt way too cold. So they ended up with one bed that had to serve two totally different comfort levels.

In most U.S. households, the temperature is centrally controlled for the whole house, which means running the AC or heater all night gets expensive fast. And none of the existing solutions solved the problem of zoned temperature control.

Spotting Market Gap & Prototyping at the Kitchen Table

Electric blankets only add heat and usually feel uneven. There were also water-circulating mattresses with temperature control, but they were expensive, complicated to use, and not widely adopted. Trying to use multiple devices often leads to messy wires everywhere and an annoying experience.

What makes it challenging is tailoring the existing technology to a sensitive, close-to-body sleep environment. To make this work as a real product, several constraints had to be solved:

Today we’re talking about the small county that handled that surge in demand — Li Gezhuang. It’s a small town in Qingdao, China, also known as China’s cap capital. Covering just 75 km², it produces around 500 million caps a year, worth about $5 billion, including roughly 1/3 of the world’s sports caps. 

There are over 600 hat suppliers covering the entire cap supply chain: from fabric and trims, hat production, embroidery and printing, metal hardware, to production equipment.

In Ligezhuang, the whole town is essentially one giant factory. Many caps are made in small family workshops, with local farmers taking orders from home. Larger factories, however, can handle nearly 20 production stages in-house and produce up to 40,000 units per month.

How a Cap Is Made: MAGA Cap Example

A standard baseball cap goes through multiple production steps, including pattern making, cutting the panels, stitching the crown together, attaching the sweatband, shaping the brim, adding embroidery or prints, final assembly, and steam finishing.

It also involves a variety of materials and components, from main fabric, lining, and interfacing to plastic parts like the brim insert and snap closure, as well as metal accessories, threads, and woven labels.

Most caps follow a classic multi-panel structure, usually five-panel or six-panel designs. A MAGA cap, for example, is a six-panel structured baseball cap with a stiff front panel that keeps its shape and shows the embroidered slogan clearly. Other common styles include trucker caps and unstructured soft-top “dad caps.”

Making a MAGA cap can be broken down into several key stages: cutting the fabric, embroidering the front panels, stitching the crown and brim, assembling components like the sweatband and snap closure, and finally steaming to lock in the shape.

In bulk, a standard baseball cap typically costs under $3 to produce, depending on materials, structure, and order size. If you’re sourcing ready-made stock, some options can go for under $1 per unit. Beyond Li Gezhuang, China’s cap supply chain is spread across several key manufacturing hubs, each serving a different price point and market. 

Guangdong (Guangzhou and surrounding areas) focuses on mid- to high-end caps, with stronger capabilities in embroidery, finishing, and overall product quality. 

Zhejiang, particularly Yiwu and the surrounding region, covers almost every price and quality tier, typically ranging from $1 to $3 per cap, offering both customization and ready stock. How to actually build a niche jewelry brand when the market is already saturated? Let’s look to Rosie, founder of Deja Marc, who focuses on fingerprint jewelry. Even though it’s a familiar “crafty” idea, she turned this Christmas inspiration into a luxury scablable business and made $400K in her first year.

Inspired by Moms Often Overlooked

The spark for Deja Marc came from a deeply personal place. At the time, many of Rosie’s friends were entering the baby stage, and gift-giving had become part of the routine. She noticed a small but powerful moment everyone else seemed to miss: all eyes were on the baby, and no one was really thinking about the mom going through one of life’s biggest changes.

She wanted a meaningful keepsake that was as heartfelt as a handwritten card but as lasting as fine jewelry. It had to celebrate the mom, connect her to the baby, and preserve this sacred moment forever. She took that one insight and ran with it.

How the Product Gets Made

Customers provide a personal fingerprint, or even something as unique as a pet’s nose print, and the seller turns it into a customized piece of jewelry. The entire process can be completed online.

Once an order is placed, the sellor sends out a fingerprint collection kit. The customer takes their imprint and sends it back. The design is then digitized, refined, and engraved onto the final piece before being produced and delivered.

Generally, the market splits into two main approaches: 

The 3D Molded Approach (Competitors):

Most of Rosie’s competitors rely on lost-wax casting. They take the customer’s physical imprint, scan it, create a digital model, and then use 3D printing or wax carving to produce a mold before casting it in metal. While this method captures the original imprint closely, the final result often feels more handcrafted and less refined, lacking the clean finish typically associated with fine jewelry.

We can look at how Rosie did it. She started by quickly defining the brand positioning and securing a reliable supply chain. Streamlining operations, production & order fulfillment

As the business grew, coordinating production and fulfilling orders became increasingly complex, especially since each piece was fully customized and offered seven-day shipping.

Initially, Rosie manually tracked every kit and order using spreadsheets, checking when kits were sent out, returned, and ready for engraving. Over time, she developed a production platform to track all kits in transit and ensure each one entered the workflow promptly upon return. 

Building this full process took about eight months. Eventually, she left her full-time job to focus entirely on the business.

Let’s take a closer look at the actual numbers. This setup keeps the business lean. The biggest upfront cost is the equipment, totaling around $30,000. Marketing is the next largest expense, taking up roughly 20%–30% of the budget in the early stages. 

With these costs, the business can sustain a profit margin in the range of 10%–20%. At the same time, the model allows the company to scale, reaching around $400K in revenue in its first year.

When paying suppliers on Alibaba, most buyers care about two things:
Is it safe? And am I paying more than I should?

This guide focuses on the real decisions you need to make before paying—rather than walking through every option and step already covered on Alibaba.

How does payment actually work on Alibaba?

Pay through Alibaba—your payment is held until you confirm receipt.

Paying through Alibaba means your order is covered by Trade Assurance—Alibaba’s buyer protection service, which involves two main types of fees.

1. Platform service fee (charged to suppliers)

Alibaba charges suppliers 2%–3% per transaction, with a cap of $100–$350. While this fee is officially paid by suppliers, in practice, most suppliers include it in product pricing — so buyers often end up paying for it.

2. Buyer-side payment processing fee

Buyers need to pay a payment processing fee, typically 2.99% or a fixed fee, depending on the method used. 

This fee is collected by Alibaba but essentially goes to banks or payment providers—Alibaba typically does not add a significant markup.

For first-time buyers or when working with a new supplier, using Trade Assurance is generally worth the extra cost for the added security.

Pay suppliers directly—cheaper, but riskier.

For example, paying suppliers directly by T/T to their bank account, or using Western Union or MoneyGram.

These may seem cheaper (no 2.99% fee), but you lose all buyer protection. If something goes wrong—supplier disappears or sends defective or non-compliant products—you’re on your own.

What is the safest way to pay on Alibaba?

The safest way is to use Trade Assurance with a credit card or PayPal. This gives you double protection—Alibaba protection plus chargeback support from your bank or PayPal if something goes wrong.

Best for small orders, such as samples or test orders in the range of a few hundred to around $1,000. 

Not suitable for large orders because:

  • Credit card payments come with relatively high processing fees, making them less cost-effective.
  • Many Chinese suppliers are reluctant to accept PayPal for large transactions due to high fees and increased chargeback risk.

What is the most cost-effective way to pay Alibaba suppliers?

Wire transfer (T/T): Cost-effective for large orders, with flat processing fees.

Wire transfer (T/T):

  • Widely used for large orders with flat bank fees, around $40–80, depending on intermediary banks.
  • No upper limit.
  • Processing time: 3–7 business days.

Domestic T/T offers lower fees and faster processing time than international T/T.

  • As low as 1 unit of local currency
  • 1–2 business days for processing.

However, domestic T/T is only available in certain regions:

  • Mainly developed markets such as the US, Canada, Germany, the UK, and France.
  • Some emerging markets, like Indonesia, Malaysia, and the Philippines.

Alibaba automatically prioritizes local payment channels when available. Transfer limit: up to USD 1 million per transaction.

Online Banking (local/regional)

1. Capped fees (percentage with a cap)

 For example, in the US, online banking charges 2.99% with a cap at $30. This means:

  • For orders above $1,000, the fee is capped at $30; online banking is more cost-effective.
  • For orders less than $1,000, using card or PayPal payments is faster and safer.

2. Fixed fees (flat fee per transaction)

In many other regions, local online banking charges a fixed fee, typically $15 per transaction, regardless of order size. For example:

  • Trustly – Sweden, Denmark, Norway, Germany, the UK, and selected European countries.

Additionally, Pix (Brazil), Pay-easy (Japan), and FPX (Malaysia) also typically charge fixed fees of $15 per transaction. Processing times vary—some are completed within 1–2 hours, while others take 1–2 business days.

For small orders under $500, percentage-based methods like credit cards can actually be cheaper than fixed fees.

Alibaba automatically shows available local payment options based on your location. If you see a fixed or capped fee, it is often one of the most cost-effective choices—especially for mid to large orders.

Note:

Buy Now, Pay Later (BNPL) options like Klarna or Afterpay are increasingly available in major markets like the US, Canada, and Europe, typically offering 3–4 interest-free installments.

For buyers, BNPL options usually come with similar processing fees to credit cards on Alibaba. They are suitable for small orders and come with amount limits.

L/C is available but rarely used. Due to higher banking fees, stricter procedures, and longer processing times, it is generally not cost-effective for most buyers.

How to negotiate payment terms with suppliers?

30% deposit to start production and 70% balance before shipping or against the bill of lading — this is the most widely accepted payment term.

In reality, whether you can negotiate depends largely on your order size.

If you’re placing small orders, there’s usually little room to negotiate. Most suppliers will stick to standard terms like 30/70.

Especially for orders in the range of a few hundred to around $1,000, your priority should be to find a reliable supplier willing to work with small orders. You should also arrange a quality inspection in China. This is how most experienced buyers manage risk when payment terms are fixed.

As your order value increases, or as you become a repeat buyer, suppliers are more willing to offer better payment terms—such as lower deposits or deferred payment terms like OA 30 days, meaning you pay 30 days after receiving the goods.

Also, for orders over $10k, buyers typically arrange a factory audit before placing the order to verify production capability and reliability.

We get this question all the time: if we already have factories in China, why use a sourcing agent? Instead of explaining, here are a few real packaging problems we solved last week. That should give you the answer.

“Instant Mold” Packaging Solution for Fragile Decor

The challenge

A client in the UK who sells high-end home décor recently came to us. Their products include handmade ceramics and glass art, all with highly irregular shapes.

Normally, packaging for these fragile, oddly shaped items involves “suspending” the product inside the box with at least 5–8 cm of cushioning on all sides, ensuring no part touches the walls. The shape is then secured with custom supports, and gaps are filled with foam peanuts, paper fill, or air pillows to prevent movement during transit.

Common methods for suspending and securing products in packaging

However, this created real problems for the client. Air pillows take up a lot of space, which increases shipping costs, while foam requires custom molds, which are expensive and not practical when dealing with constantly changing product shapes.

What we did

Instead of relying on traditional methods, our sourcing agent Joe introduced a space-saving expanding foam bag solution. Before use, the bag is completely flat, which means much lower storage and shipping costs.

To use it, you simply press the bag to mix the two internal components, then place the product on top and hold it in position. Within a few seconds, the foam expands up to 27 times its original size and forms tightly around the product. For larger volumes, you can even use automatic foam-in-place machines, which produce foam on demand. This creates both strong cushioning and a custom-fit structure that keeps even the most irregular items securely in place.

Let’s see how it performed. After drops, throws, and impact tests, the product remained fully intact. The cost of a small foam bag is around $0.7 per unit.

Keeping Our Client Ahead with New Packaging Ideas

We have a client in Mauritius who already works with multiple factories in China. However, those factories mainly focus on standard production and don’t consistently offer new or creative food packaging options. 

So what we do is help them continuously bring in new packaging ideas and integrate them into their existing supply chain. "Tear-to-eat" burger box

It looks like a regular Chinese food takeout box. But along a pre-cut line, it can be torn and reshaped into a holder that keeps the burger secure while eating. It replaces the need for a separate tray, wrapper, or napkin, making it perfect for on-the-go consumption, events, and takeaway. We contacted multiple suppliers and found options that support customization, with costs around $0.05 per unit and relatively flexible minimum order quantities.

50% Higher Cost, But Every Order Made It Safely

A seafood client came to us looking for a carton box that wouldn’t easily get soaked or weaken during transport. They had lost many orders before because regular cartons couldn’t withstand moisture and often got damaged in transit. 

So we found a fully waterproof corrugated carton. The factory owner told us that many of their clients are in fresh and ready-to-eat foods, seafood, fruits and vegetables, and pre-prepared meals. 

Once the sample arrived, it was time to test its waterproof performance. Filling it with water showed it held perfectly. The cost is about 50% higher than a regular box, but it solved the client’s problem and ensured all orders were delivered safely. The client was pleased with the result.

2-in-1 "Air" Eco-Protector

The packing factory we’ve worked with for years recommended the kraft paper air box, an eco-friendly upgrade to regular air column packaging. We’ve been sharing it with our e-commerce clients, especially those handling fragile products or looking for sustainable packaging, and it’s now in widespread use.

We’ve already had some of our clients using it for perfumes and other fragile items. Inspired by the natural honeycomb structure, the packaging holds the product securely while also giving it a nice display. The pack is made from recyclable paper and is fully eco-friendly. It ships flat. Simply pull it open and use it. One unit costs around $0.3.

Today we’re not just sharing an inspiring story. This is the journey of a mum who turned a small side hustle into a $1M+ business in one year.

Sariah, the founder of Memory Magnets, noticed the opportunity through her own need for custom photo magnets. She tested the idea with less than $1,000 and kept expanding the business. What started with custom magnets soon grew into event services and eventually a business toolkit.

Now, let’s walk through the journey from Sariah’s first-person perspective:

A Mum Starting a Side Hustle From Home

My husband and I were newly married and really short on cash. I was six months pregnant and had just been in a car accident, so I couldn’t work. My husband was juggling two low-paying jobs at night and was hardly ever home.

So I kept asking myself, what could I do from home that could bring in a few extra hundred dollars a month—and still let me be with my baby? 

I’ve always loved taking photos, and I wanted a way to preserve memories without filling our house with picture frames. While researching unique photo displays, I discovered custom photo magnets on Etsy. I started researching how to make them myself. I spent less than $1,000 buying a manual magnet-making machine and supplies from AliExpress.

How My Business Started Making Money

Starting with markets & community events

At first, I set up all our social media accounts, but I really started making money when I went to local markets. I would bring just the magnets to my booth and hand out business cards to people who seemed likely to place larger orders. 

People passing by found the magnets interesting, but they didn’t always have time to stop, place an order, or choose photos. Most would just take a card, and about five days later, orders would start coming in—mostly from people living near the market.

On slow days, revenue was about $150, but a big two-day event could bring in over $3,000. Booth fees were $50–$300, with higher fees usually meaning higher-traffic events. Total material costs were about $100 plus labor and mileage. Nine magnets per pack sold for $25. Since we are buying in bulk, each magnet costs around $0.35. This includes paper, ink, metal foil, and all other materials. 

For the most part, my husband and I ran the booths ourselves. When we got busy, we hired high school students for $15/hr. By the second month, we hit $100,000 in monthly revenue for the first time.

Expanding into weddings & other events

I always thought custom magnets would be perfect for weddings or baby showers. If I had just gotten married or engaged and saw these magnets at a market, I’d think, “We could stick these on the fridge to start our life together. These photos capture the best moments.” At first, I didn’t know if the idea would work or how to find clients. 

At our second market, returning customers were already asking us to provide wedding and event services, which felt like a dream come true. We filmed lots of videos during events and posted them on social media, and soon people in the comments were asking if we could set up photo magnets at weddings too. 

For each couple, we talk to them about what they want and then give a quote based on the event. We set up a dedicated area where guests can take photos. Those photos get printed on magnets on-site and arranged like a photo wall. Usually, we make a few hundred magnets, all included in the setup.

Typically, a wedding or event runs between $1,200 and $3,000. Sometimes we charge by the hour, about $50 per person. Prices depend on setup, backdrop, labor, and travel time. For example, at a recent three-hour wedding about 40 minutes away, we quoting the couple $2,000 for the event. 

Special event services, including weddings, are not cheap, but people are willing to pay for a once-in-a-lifetime experience. That makes these services highly profitable. For a 3-hour wedding with 300 magnets, materials cost about $100 and gas for travel was about $5.

How We Smooth Production & Launch New Products

How we streamlined event production

At the time, no one in the market was making photo magnets on-site. Most sellers on Etsy were individual crafters, and many others just sold machines or supplies to DIY enthusiasts. We were one of the first to actively target memory photo magnets for events. So there was no blueprint to follow, we had to figure it out as we went. 

Initially, our process was completely manual: customers would text their photos, we’d download them, fit them into templates, print, and assemble. At crowded events, this would slow everything down and make it a lot more hectic.

To streamline things, we made a system where where guests scan a QR code, upload and crop their own photos, and they automatically fit into the templates. 

With this, guests handle uploading themselves so theoretically one person could print and assemble all the magnets. In practice, for a typical wedding we use two people, one for printing and one for assembling.

For example, a three-hour wedding with two staff at 25 dollars per hour each plus 100 dollars in materials costs about 400 dollars. If the event brings in 2,000 dollars, the net margin is around 80%.

We also started selling DIY magnet kits that come with machines, materials, and simple tutorials. Customers usually buy the machine once and keep coming back for supplies. Margins on machines are around 30%.

Beyond magnets, we’re always testing new products and different machine sizes. One of our latest kits uses removable adhesive instead of magnets. It sticks to almost any surface, can be repositioned up to 20 times, and can even be cleaned and reused. We also created magnetic boards to go with the magnets, kind of like a frame, and blank sketch tiles for kids to draw on.
We’re also working on a circular machine to make pins, bottle openers, and other keepsakes.

Why Customers Choose Us Over Other Sellers (and China)

So what makes us different?

Most of our competitors sell badge-making machines and supplies to corporate clients, schools, event organizers and DIY hobbyists. They are mainly machine manufacturers, distributors, or service providers targeting business and large events. Many of their products are source directly from China, just like ours. 

From the start, we were able to outwork them. Why? First, most competitors offer only a one-year warranty. After that, customers are on their own. Will there be a return policy? What if something breaks? In contrast, all our kits come with a lifetime warranty, giving customers confidence and peace of mind. 

Second, most competitors stop once the machine is sold. We don’t. We show people how to make money with them. We started from local markets, scaled into events, and turned everything into a repeatable system. So instead of just buying a machine, customers get a business model they can actually run.

I’m not trying to beat competitors

We had great success in Utah, but we knew this business could work even better in other places. Even though social media brought in inquiries from all over the country, there’s no way we could personally take machines everywhere ourselves. 

What we really need are people on the ground in places like Florida or Texas, running their own versions of this business, serving their local communities. Many of them were single moms, new moms, or people looking for side hustles, and they asked how to start their own event magnet business. 

The wedding and event market is huge. There is no risk of saturation. Weddings, parties, baby showers, graduations, even funerals are all opportunities. So we created a comprehensive course that teaches everything from setting up a website to handling logistics.

With the machines, supplies, and the course, anyone can replicate our model and run their own memory magnet business. 

How Our Supply Chain Works

From our first machine to the UV printer we use today, most of the equipment is still coming from China. That’s not an ad—it’s just how the business works.
